Why 90 Days?
Most people either try AI for a day and give up, or spend months “exploring” without ever deciding whether it’s working. Ninety days is the sweet spot:
Long enough to deliver meaningful results you can actually measure. Short enough to maintain focus and avoid the drift into perpetual “experimentation.” Realistic enough to build genuine confidence about what works for your business.
The 90-day cycle builds momentum that compounds: early wins give you confidence, confidence justifies continued investment (time or money), and each cycle makes the next one easier because you’ve learned what actually works for your specific business.
The Capability Trap Reminder: AI leaders pursue half as many opportunities but scale twice as many successfully. The 90-day cycle enforces this discipline — you can only properly set up one or two workflows in 90 days. That focus is exactly what prevents the scattered experiment trap.
Day Zero: The Metric Mandate Gate
Before Day 1 begins, every AI project must pass through a single gate. Five questions, all requiring specific answers:

This works at every scale. Here’s what the same gate looks like for a freelancer:

The gate is binary. If you can answer all five questions with specifics, proceed to Day 1. If any answer is vague, go back and define the metrics before you start.
This isn’t red tape — it’s the difference between a project with clear ownership and a project with excuses.

Days 1-30: Pick One Thing and Start
Week 1: Define what you’re solving.
Run through the PAST framework for the specific workflow you’re targeting. What’s the purpose (what outcome do you want)? Who’s the audience (whose work changes)? What’s the scope (which tasks, which boundaries)? What tone fits your working style?
Pick your tool. Unless you have a compelling reason to build something custom, start with a Takers approach — use ChatGPT, Claude, Copilot, or whatever tool fits your workflow, straight out of the box.
Week 2: Set a baseline and start using it daily.
Before you change anything, measure where you are now. How long does this task currently take? How many do you complete per week? What does the quality look like? Write the numbers down — you’ll need them in 60 days.
Then start using the tool. Every day, on the real task. Not test projects. Not “playing around.” Actual work.
Week 3-4: Track results and adjust your approach.
Pay attention to what’s working and what isn’t. If the prompts aren’t producing usable output, refine them. If the tool isn’t suited to the task, note that — but don’t switch tools yet. Give it the full month.
By Day 30, you should have a clear sense of whether this approach has potential or needs rethinking.
For teams running a formal pilot: Expand these four weeks into a more structured process. Week 1: complete PAST framework, conduct AI readiness audit, identify quick-win opportunities. Week 2: select pilot team (enthusiastic early adopters), run initial training, set up tools and access, measure baseline. Week 3: configure tools, test integrations, create support materials, launch the pilot. Week 4: daily check-ins with pilot users, collect feedback, implement quick adjustments, prepare for the next phase.
Days 31-60: Double Down or Adjust
By now you know if this is working. The first month gave you enough data to make a real decision.
If it’s saving time: Double down. Refine your prompts, streamline the workflow, and start applying it more consistently. Look for adjacent tasks where the same approach might work — if AI-assisted client research is saving time, could you use a similar prompt for competitor analysis or content planning?
If it’s not saving time: Don’t just keep doing the same thing and hoping it gets better. Either adjust your approach (different prompts, different workflow) or try a different tool for the same task. The hypothesis was specific — check your numbers against it.
Week 7-8: The AI Slop Checkpoint
This is important regardless of your scale. By Week 7, AI-generated content is flowing through your work — client emails, proposals, social posts, whatever you’re using it for. This is when generic output becomes a real risk.
Stop and audit a sample of your recent AI-assisted output:
- The specificity test: Could this email/proposal/post have been written for any business in your industry? If yes, it’s AI slop. Rewrite it with specifics.
- The flattery sandwich check: Are your AI-assisted communications following the pattern of compliment-generic pitch-compliment? That’s the telltale sign.
- The insight test: Does this output demonstrate your actual expertise, or is it generic filler that sounds professional but says nothing?
- The competitor test: Could your competitor send essentially the same message? If yes, you’ve lost your differentiation.
The fix isn’t complicated: add your own knowledge, specific details, and genuine insight to every piece of AI-assisted content before it goes out. The AI provides structure and efficiency; you provide the substance that makes it yours.
Days 61-90: Did It Work?
Time to answer the question you set up on Day Zero.
Check your numbers. What’s the metric now compared to your baseline? If you said “reduce client research from 6 hours/week to 3 hours/week” — where are you actually landing? Be honest. If the number moved, by how much? If it didn’t move, why not?
If yes, it worked: Pick the next workflow to improve. Run through SHAPE again for a different task. You’ve now got a working template for how to bring AI into your business — the second time is faster because you know the process.
If no, it didn’t work: That’s not failure — that’s data. Ask yourself: was it the wrong tool, the wrong task, or the wrong approach? Try a different angle on the same problem before moving on to a different problem entirely. Sometimes the workflow needs redesigning before AI can help with it.
Scope Discipline Check:
Before you move on, ask:
- Did you maintain focus on the one workflow you started with, or did scope creep pull you in three directions?
- Are you ready to apply this approach to more of your work, or does it need more refinement?
- What new ideas came up during the 90 days that should wait for the next cycle?
For teams: Expand this phase into formal evaluation. Week 9-10: analyse pilot results, calculate ROI, identify next wave of users and use cases. Week 11-12: embed AI into standard processes, update onboarding, set ground rules for AI use, document AI slop prevention steps. Week 13: full results review, planning for the next 90-day cycle, budget and resource planning.
What to Measure at Day 90
Keep it simple. You defined your metric on Day Zero — that’s the primary number you’re checking. Beyond that, track:
- Time: How much faster is the task compared to your baseline?
- Quality: Is the output better, worse, or the same as before? Are you catching fewer errors in review?
- Consistency: Are results reliable day to day, or do you get great output one day and rubbish the next?
- Voice: Does AI-assisted content still sound like you, or has it drifted toward generic slop?
- Adoption: Are you (or your team) actually using the tool daily, or has it become another subscription you’re ignoring?
- Business impact: Can you trace any revenue, cost, or client satisfaction change to how you’re using AI?
Common 90-Day Pitfalls
Scope Creep: You started with email automation and now you’re trying to build an AI-powered CRM. Stop. Finish the first thing. New ideas go into “next cycle” planning, not the current one. AI leaders pursue half as many opportunities but scale twice as many — that discipline applies to you too.
Technical Perfectionism: “Good enough” solutions that you actually use beat perfect solutions you’re still configuring. Shadow AI succeeds because it’s simple, not because it’s polished. Optimise in the next cycle.
Tool Switching Mid-Cycle: A new AI tool launched and it looks amazing. Resist. Commit to your chosen tool for the full 90 days. Evaluate alternatives between cycles. Chasing shiny features is how you end up with six subscriptions and no results.
AI Slop in Your Output: By Week 7-8, check your AI-assisted content for generic patterns. If your proposals, emails, or posts could have been written for any business in your industry, you’re producing slop. Add your specific expertise before anything goes out.
Premature Customisation: Don’t build custom GPTs, automation workflows, or integrations in the first 90 days. Prove the value with the simplest possible approach first. If the Takers approach works, customisation might never be necessary — and if it doesn’t work, you haven’t wasted time building on a flawed foundation.
Insufficient Practice Time: AI tools need daily use to become genuinely useful. Using ChatGPT once a week for an hour teaches you almost nothing. Commit to using it daily on real tasks, even if the early results are rough.
90-Day Application Example: A Graphic Designer
The problem: Marco is a freelance graphic designer who spends too much time on client communication — writing project scopes, sending status updates, and drafting revision explanations. The design work is fast; the admin around it eats his week.
Day Zero — Metric Mandate Gate:
- What number will change? Hours per week spent on client communication
- What is that number today? 8 hours/week (tracked over 3 weeks)
- Minimum improvement? Under 4 hours/week
- When will I measure? After 90 days
- Kill criteria? If not under 6 hours/week by Day 60, try a different approach
Days 1-30: Foundation
- PAST: Purpose is cutting admin time. Audience is himself and his clients. Scope is client communication only — not design work. Tone is professional but friendly, matching how he already writes.
- Tool: Claude (Takers approach — using it as-is, no integrations)
- Baseline: 8 hours/week on client communication
- Week 2 onwards: using Claude daily to draft project scopes, status updates, and revision explanations. Starting with templates, then refining prompts based on what produces the most usable output.
Days 31-60: Execution
- Prompts refined — the project scope template now produces 80% usable output, status updates need minimal editing
- Revision explanations still need heavy editing because they require specific design reasoning Claude can’t provide
- Week 7-8 AI Slop Checkpoint: Reviewed recent client emails. Two had generic phrasing (“I’m excited to bring your vision to life”) that doesn’t sound like Marco. Fixed the prompt to match his direct style.
- Current time: about 5 hours/week — improvement but not at target yet
Days 61-90: Evaluation
- Final number: 4.5 hours/week on client communication — slightly above the 4-hour target but a 44% reduction
- Biggest win: project scopes that used to take 45 minutes now take 15
- Biggest gap: revision explanations still need significant human input (design reasoning is inherently human work)
- Next cycle: apply the same approach to his proposal process for new clients
- Keeps Claude subscription; cancels the project management tool he was paying for but never using
Key Principle: Focus on your specific context and measurable outcomes. Apply the 90-day framework to your situation rather than trying to replicate someone else’s results.
The 90-day cycle works because it forces specificity and accountability. You’re not “trying AI” — you’re running a structured test with clear success criteria. Whether you’re a solo freelancer or a small team, the discipline is the same.
