90-Day Application Example: A Graphic Designer
The problem: Marco is a freelance graphic designer who spends too much time on client communication — writing project scopes, sending status updates, and drafting revision explanations. The design work is fast; the admin around it eats his week.
Day Zero — Metric Mandate Gate:
- What number will change? Hours per week spent on client communication
- What is that number today? 8 hours/week (tracked over 3 weeks)
- Minimum improvement? Under 4 hours/week
- When will I measure? After 90 days
- Kill criteria? If not under 6 hours/week by Day 60, try a different approach
Days 1-30: Foundation
- PAST: Purpose is cutting admin time. Audience is himself and his clients. Scope is client communication only — not design work. Tone is professional but friendly, matching how he already writes.
- Tool: Claude (Takers approach — using it as-is, no integrations)
- Baseline: 8 hours/week on client communication
- Week 2 onwards: using Claude daily to draft project scopes, status updates, and revision explanations. Starting with templates, then refining prompts based on what produces the most usable output.
Days 31-60: Execution
- Prompts refined — the project scope template now produces 80% usable output, status updates need minimal editing
- Revision explanations still need heavy editing because they require specific design reasoning Claude can’t provide
- Week 7-8 AI Slop Checkpoint: Reviewed recent client emails. Two had generic phrasing (“I’m excited to bring your vision to life”) that doesn’t sound like Marco. Fixed the prompt to match his direct style.
- Current time: about 5 hours/week — improvement but not at target yet
Days 61-90: Evaluation
- Final number: 4.5 hours/week on client communication — slightly above the 4-hour target but a 44% reduction
- Biggest win: project scopes that used to take 45 minutes now take 15
- Biggest gap: revision explanations still need major human input (design reasoning is inherently human work)
- Next cycle: apply the same approach to his proposal process for new clients
- Keeps Claude subscription; cancels the project management tool he was paying for but never using
